Skin looks like a single surface, but it's actually made up of several distinct layers, each with its own structure and function. Understanding these layers matters because it explains something that affects almost every skincare decision you make: why a treatment that works well for one concern can do very little for another, even when the ingredient itself is a good one.
Often, the difference isn't the ingredient. It's whether that ingredient ever reached the layer where the problem is actually happening.
What are the layers of the skin?
Skin is made up of three main layers, each sitting on top of the next.
Epidermis. This is the outermost layer, the part you see and touch. It's thin and constantly renewing itself. Its outer portion, called the stratum corneum, is what most skincare products interact with first. The epidermis contains melanocytes, the cells responsible for producing pigment, which is why most pigmentation and skin tone concerns begin here. It also contains the skin barrier, which regulates moisture loss and blocks irritants.
Dermis. Beneath the epidermis, the dermis is thicker and denser. It's made up of collagen and elastin, which give skin its firmness and elasticity, along with blood vessels, nerve endings, hair follicles and oil glands. Concerns such as fine lines, loss of elasticity, and deeper inflammatory activity usually originate in this layer rather than at the surface. It's also a layer that's difficult to reach with topical products, since most active ingredients struggle to penetrate this deeply in meaningful concentrations.
Hypodermis. The deepest layer is made mostly of fat and connective tissue. It anchors the skin to the muscle and bone beneath it and plays a role in insulation and cushioning. Skincare products rarely target this layer directly, though it does affect how skin ages and loses volume over time.
Why does skin depth affect how treatments work?
The depth of a skin concern determines what type of treatment can actually resolve it.
A concern limited to the surface, such as dullness caused by a buildup of dead skin cells, typically responds well to exfoliation, since the problem never extends beyond the outer layer. But some concerns, such as stubborn pigmentation, involve more than one layer. Melanin is visible in the epidermis, but the melanocytes producing it are often influenced by inflammatory activity that begins in the dermis. A treatment that only addresses the surface may reduce visible pigmentation temporarily, but it will often return, because the underlying cause was never treated.
This is a common reason pigmentation treatments plateau. A product may inhibit melanin production effectively at the surface, but if it can't reach the layer where inflammatory triggers are keeping melanocytes active, results tend to be partial and short-lived.
Why is it hard to deliver treatment to deeper layers?
Getting an active ingredient into the correct layer, at a concentration high enough to work, is one of the more difficult challenges in skincare formulation. The skin barrier, which protects the body from outside substances, is also what makes it difficult for topical treatments to reach deeper layers. This is useful when the goal is protection from pollutants or bacteria, but it becomes a limitation when a treatment needs to reach the dermis.
Because of this, formulation and delivery technology can matter as much as the active ingredient itself. Two products containing the same percentage of the same active ingredient can produce very different results, depending on whether that ingredient actually reaches its intended layer and remains active there long enough to have an effect.

What does this mean for choosing a treatment?
Not every skin concern requires a treatment that reaches the dermis. Many concerns are genuinely superficial, and treating them at the surface is appropriate. But for concerns that persist despite a reasonable routine recurring pigmentation, redness that doesn't settle, or texture issues that surface-level exfoliation hasn't resolved it's worth considering whether a treatment is actually formulated to reach the layer where the problem originates, not only whether it contains the right ingredient.
